Warehouse Operators Rethink Density and Electrification as Cost Pressures Intensify

For many warehouse operators, expanding capacity is no longer the first answer to growth. New facilities are expensive, labour remains difficult to secure, and available industrial space is increasingly constrained in major logistics markets. As a result, attention is shifting inward.
Warehouse managers are looking for ways to extract more productivity from existing buildings. That is leading to a combination of narrower aisles, higher storage density and growing interest in electric material handling fleets. What were once considered separate equipment decisions are increasingly being evaluated as part of a broader operational strategy focused on throughput, utilisation and long-term cost control.
Density is becoming a strategic priority
One of the most visible changes is the move toward denser storage configurations.
Operators are under pressure to accommodate larger SKU counts and more fragmented inventory profiles without increasing their physical footprint. The challenge is particularly acute in facilities serving e-commerce, retail replenishment and mixed-case distribution environments.
In material provided in a written response to Warehouse Insider, Flexi Narrow Aisle, a manufacturer of articulated forklift trucks, argued that warehouse layout decisions are becoming central to operational performance.
“Warehouse density, aisle optimization and fleet rationalisation are becoming strategic levers to address the challenges of rising real estate costs, labour shortages and pressure to increase throughput without expanding footprint. Introducing articulated forklift fleets can reduce double handling, improve picking efficiency, and allow operators to increase storage capacity while maintaining operational flexibility during seasonal demand changes.”
The trend aligns with broader market conditions. According to CBRE, vacancy rates across many major logistics markets remain below long-term historical averages, continuing to place pressure on warehouse operators to maximise existing space rather than relocate or expand. Meanwhile, warehousing costs remain one of the largest components of logistics expenditure for many distributors and manufacturers.
Providers such as Toyota Material Handling, Jungheinrich and Crown Equipment have also expanded their focus beyond lift capacity and vehicle performance to include storage optimisation and facility design.
The economics of electrification are shifting
At the same time, warehouse power systems are undergoing significant change.
Electric forklifts have long dominated indoor applications, but many heavier-duty operations continued using propane or diesel because of battery cost and performance limitations. That equation is changing rapidly.
In a written response to Warehouse Insider, Max Khabur, Marketing Director at ENEROC USA, said falling lithium battery costs are altering purchasing decisions across the sector.
“For years, the main barrier to lithium adoption was acquisition cost. That conversation has changed dramatically. LFP lithium batteries are now approaching price parity with traditional lead-acid systems while delivering significantly longer operational life, stronger performance consistency, and lower total ownership costs.”

Industry forecasts support that direction. According to the Industrial Truck Association, electric forklifts now account for the majority of new forklift shipments in North America, reflecting both environmental goals and changing operating economics.
Lithium systems also address several operational concerns that previously limited adoption, including charging frequency, voltage degradation and multi-shift utilisation.
Warehouse performance is increasingly a systems challenge
The larger story extends beyond forklifts or battery chemistry.
Aisle width influences travel distance. Travel distance affects picking productivity. Fleet design affects charging infrastructure. Storage density changes replenishment timing and congestion patterns. Each decision influences the others.
Warehouse operators are therefore evaluating facilities as interconnected operational systems rather than collections of individual assets.
Denser layouts can unlock valuable storage capacity, but they also introduce new considerations around congestion, pedestrian safety and inventory accessibility. Electrification can lower operating costs, but it creates greater dependence on charging infrastructure and energy planning.
The warehouses being redesigned today reflect a growing recognition that efficiency improvements rarely come from a single technology. More often, they come from aligning facility design, equipment strategy and operational workflows around the same objective: moving more product through the same building with fewer constraints.
